AI is creating a different shape of company.

Most companies are using AI to make individual employees faster. I think that is the least interesting outcome.

AI makes another operating model possible: recurring work runs through agents, while humans stay focused on judgment, direction, relationships, and exceptions. The advantage does not come from adding a chatbot to every role. It comes from redesigning the operational cycle itself.

The AI-Shaped Company is where I document that shift from inside it.

I founded LifeHack in 2005 and spent two decades building it with a conventional team. Today, I operate it with a fleet of agents working across content, research, marketing, support, and operations.

This publication is not commentary from the sidelines. It is a record of rebuilding a real company while it continues to operate: what works, what breaks, and what changes when agents become part of the organization rather than tools beside it.

What I write about

  • How to decide what an agent should own and what must remain human

  • How agent fleets are designed, coordinated, reviewed, and improved

  • Approval gates, memory, learning loops, dashboards, and failure modes

  • What this changes about hiring, management, and the economics of small teams

  • Honest postmortems from systems that failed before they became reliable

AgentUse

I am also building AgentUse, the open-source runtime behind much of this work.

AgentUse agents are defined in Markdown, run on a schedule or from your own infrastructure, and remain files you can inspect, version, and own.

For founder-led teams

Through AgentUse Studio, I work with founder-led teams to install this operating model around real recurring functions, then expand it as the system proves itself.

Who should subscribe

Subscribe if you are a founder, operator, or builder trying to move beyond AI experiments and understand what it takes to make agents part of how a company actually runs.

You will get the architectures, operating principles, and lessons as I discover them, including the ones that contradict what I previously believed.
